Ask a growing sales team who owns their CRM, their reporting, their call quality, and their onboarding for new reps, and you'll often get a shrug — or "everyone, kind of." That's usually a sign the sales operations role doesn't exist yet, even though the work it covers is already happening, just badly.
Sales operations isn't a glamorous title, and it's rarely the first hire a growing team makes. But the work it covers doesn't disappear just because nobody owns it — it gets split informally across reps and founders, done inconsistently, and usually done last.
What sales operations actually covers
In practice, the role is the connective tissue behind a sales team's day-to-day:
- Pipeline management and forecast accuracy
- CRM configuration, data hygiene, and reporting
- Call and quality monitoring across the team
- Onboarding and training for new reps
- Documenting the process, so it doesn't live only in one person's head
None of this closes deals directly. All of it determines whether the deals your reps are working on actually get tracked, followed up on, and reported accurately.
Why teams skip hiring for it
It's an easy role to postpone. It looks like overhead rather than revenue, it's hard to justify as a full-time hire when a team is still small, and the cost of not having it is invisible until something breaks — a forecast that turns out to be wildly optimistic, or a new rep who takes twice as long to ramp up because there's no consistent process to hand them.
What it costs to leave it unfilled
The quiet costs
- Deals fall through the cracks with no clear owner
- Forecasts become optimistic guesses rather than reliable numbers
- New reps ramp up slower with no documented, consistent process
- Poor call habits go uncorrected until a client complaint surfaces them
None of these show up on day one. They show up months in, as a slow accumulation of small inefficiencies that are much harder to untangle after the fact than they would have been to prevent.
